Over the years, I have noticed something about leadership teams and numbers.
Most of the tension in the room is not caused by the numbers themselves. It is caused by how we respond to them.
A red number can create defensiveness.
A green number can create overconfidence.
And a confusing number can send us down a long rabbit trail.
So I started using a simple script. It has become one of the most grounding tools in the room:
“What does this number tell us, and what’s the next right action?”
That question changes the tone immediately.
Instead of reacting emotionally, we get curious.
Instead of assigning blame, we look for signal.
Instead of drifting into explanation, we focus on progress.
The first part, What does this number tell us?, invites clarity. A number is feedback. It is not a verdict on someone’s effort or character. If gross margin slips, it is telling us something. If leads are up but revenue is flat, that is telling us something too. Our job as leaders is not to defend the story. It is to interpret the signal.
The second part, What’s the next right action?, keeps us from getting stuck. Not the perfect action. Not a complete overhaul. Just the next right step.
Sometimes that step is to drop the issue into IDS.
Sometimes it is to clarify ownership.
Sometimes it is to revisit a core process.
Small, consistent action builds confidence. Waiting for perfect data builds frustration.
I have seen this simple script reduce tension, increase accountability, and create real momentum. When you use it consistently, your team begins to internalize it. They start coming to the meeting already thinking about the signal and the action. That is when data stops feeling heavy and starts feeling helpful.
